Togi: The Art of Japanese Sword Polishing

The swordsmith makes the blade; the polisher makes it visible. Togi is the months-long stone-by-stone process that turns a forged bar into a readable work of art, and the togishi who perform it belong to one of Japan's most demanding and least understood crafts.

01 · The premise

The polisher finishes the sword

In our guide to how a katana is made, polishing appears as one stage near the end of the chain. This page expands that stage into what it actually is: a separate profession, with its own apprenticeship, its own tools, its own lineages, and its own Living National Treasures. A katana leaves the swordsmith's forge shaped, hardened, and structurally complete, but visually mute. The hamon is a vague shadow; the grain of the folded steel is invisible; the geometry is close but not final. Everything a collector responds to when a blade is called beautiful is put there, or revealed there, by the togishi (研師), the professional polisher.

Togi (研ぎ) means grinding or sharpening, but "polishing" undersells the work. The togishi is responsible for the final geometry of the blade: the precise curvature of surfaces, the crispness of the shinogi ridgeline, the shaping of the point. A polisher who removes steel in the wrong place has not smudged the finish; they have permanently altered, and possibly ruined, the sword. Steel removed can never be put back, and every polish in a blade's life spends some of a finite budget. Antique blades that have been polished many times over the centuries can become tired: cladding worn thin, core steel showing through, hamon running off the edge. 02 · The eye

Why polishing is appraisal-adjacent work

The deepest reason togi commands respect is that it is interpretive. Inside a traditionally made blade are activities the Japanese sword world calls hataraki (働き): nie and nioi crystal effects along the hamon, streaks and bands in the grain, the utsuri shadow effects on some old blades. Which of these become visible, and how vividly, depends on the polisher's choices of stones, pressure, and finishing technique. A great polish makes a blade's metallurgy legible; a poor one leaves its best features mute, or worse, grinds them away.

That makes the togishi's judgment appraisal-adjacent. To decide how to finish a blade, the polisher must first read it: the school, the period, the smith's style, what the blade is trying to show. Historically the two roles were literally joined: the Hon'ami family, Japan's most famous line of sword appraisers, were polishers, and the polishing tradition that dominates today descends through them. A modern polisher preparing a blade for shinsa (appraisal submission) is, in a real sense, building the visual argument the judges will evaluate. The stone work and the connoisseurship are one craft.

03 · The training

The apprenticeship reality

There is no school-course shortcut into this profession. Togishi train the traditional way: years of live-in or daily apprenticeship under a master, beginning with menial work and foundation stones long before being trusted with finish work, let alone a valuable blade. Sources commonly describe apprenticeships on the order of a decade before independence, and we would treat any precise figure with suspicion since it varies by teacher and era; what is consistent across accounts is that the early years are spent almost entirely on shitaji-togi foundation work, and that a polisher's education continues long after formal apprenticeship ends.

The profession is also small. Fully trained traditional polishers number in the dozens rather than the thousands, concentrated in Japan, with a handful of foreign-trained practitioners who apprenticed there. Preservation bodies in Japan run technical training and recognition programs for sword craftsmen, including polishers, and the highest state honor, designation as a holder of an Important Intangible Cultural Property (the status popularly called Living National Treasure), has been awarded to polishers, a fact worth pausing on: the Japanese state ranks putting the finish on a sword alongside making one.

04 · Stage one

Shitaji-togi: the foundation

Traditional polishing divides into two stages. The first, shitaji-togi (下地研ぎ), foundation polishing, is where the geometry is established and the vast majority of steel is removed. The polisher works the blade across a fixed sequence of whetstones of ascending fineness, each stone erasing the scratches of the previous one, holding the blade at controlled angles and drawing it across the stone in strokes that keep surfaces true.

The traditional progression runs from coarse foundation stones to fine natural ones. Named sequences vary somewhat between workshops and sources (some polishers open with the iyoto stone rather than arato, and synthetic stones now stand in for several natural foundation grades), but a commonly described ladder looks like this:

Arato

The coarse opening stone, used only when a blade needs real shaping: fresh from the forge, damaged, or badly out of geometry. Many polishes of healthy blades skip it, because every pass costs steel.

Binsui

A medium foundation stone that refines the shapes the arato roughed out and begins establishing clean, continuous surfaces.

Kaisei

A finer stone continuing the progression, removing the binsui scratch pattern and further truing the geometry.

Nagura stones

Chu-nagura and then koma-nagura, fine stones that bring the surface to the threshold where the steel's internal features begin to appear.

Uchigumori

The celebrated fine natural stones, worked in two passes: uchigumori-ha for the hardened edge area and uchigumori-ji for the body. Here the hamon and grain first come genuinely into view. The transition to finger stones cut from these same natural stones marks the border with the finishing stage.

Foundation work is unforgiving in a specific way: any error in surface geometry, any wave or facet, will be faithfully preserved and magnified by everything that follows. This is why apprentices spend years here. The finish stage can only reveal what the foundation stage has made true.

05 · Stage two

Shiage-togi: the finish

The second stage, shiage-togi (仕上げ研ぎ), finish polishing, abandons bench stones for tools of almost surgical delicacy, and this is where the polisher's interpretive choices live.

Hazuya and jizuya finger stones

The polisher prepares hazuya (刃艶): wafer-thin slips of uchigumori stone, ground paper-thin, backed with lacquered paper, and worked under the fingertips over the hardened edge area to whiten and define it. Jizuya (地艶), thin slips typically prepared from fine narutaki-type stone, are worked over the ji (the blade body) to darken and clarify the steel so the grain pattern stands out. The polisher is now finishing the blade square centimeter by square centimeter, by feel, through a piece of stone the thickness of a fingernail.

Nugui

Next comes nugui (拭い), a burnishing liquid worked into the blade body: extremely fine metal-oxide particles, classically derived from iron oxide obtained from the forging process (the material called kanahada), suspended in oil and rubbed in to deepen the color of the ji. Recipes are workshop secrets, and different nugui formulations produce different tones; sources agree on the principle and disagree cheerfully on every recipe detail.

Hadori vs sashikomi

The polisher then chooses between the two great finishing styles for the hamon. In hadori (刃取り) finishing, the polisher traces the hamon with hazuya finger stones, whitening a band that follows (and subtly idealizes) the temper line, producing the bright, misty hamon most people picture on a katana. In sashikomi (差し込み) finishing, there is no traced band: the nugui itself darkens the ji while the hamon is left to show with its natural boundary, an effect connoisseurs often praise as more honest on blades with vivid nie. Hadori dominates modern work and its rise is credited to Hon'ami polishers of the late 19th and early 20th centuries, though sword scholars note hadori-like techniques appear in records well back into the Edo period, so "popularized" is safer than "invented." Sashikomi is the older aesthetic (the Living National Treasure Ono Kokei is credited with reviving it through research) and it suits some blades far better than others. Which style serves a given blade is exactly the kind of judgment call that makes togi interpretive rather than mechanical, and partisans of each style disagree to this day.

Final touches

The finish stage ends with detail work: burnishing the shinogi-ji and mune to a mirror with a steel migaki-bo burnishing needle, cutting the fine crosshatch lines (sujikiri) that set off the burnished areas, and executing narume, the separate finish of the kissaki point area worked over a padded block. Each has specialist tools and each can undo months of work with one slip.

06 · The stones

Kyoto stones: the uchigumori problem

The finishing stages of traditional togi depend on natural stones from the mountains around Kyoto, quarried from the same geological band that supplies the finest sharpening stones, a story we tell in full in our guide to Japanese natural whetstones. Uchigumori (内曇) is the indispensable one, traditionally quarried in the Umegahata and Kameoka area northwest and west of the city (sources most often name the Ohira and Mizukihara workings): its particular combination of fineness and cutting behavior reveals the contrast between hardened and unhardened steel in a way polishers have never fully replicated synthetically. The finish-stage finger stones come from the same band: hazuya are cut from uchigumori itself, while jizuya are traditionally prepared from narutaki-do, the stone of nearby Narutaki.

The problem is supply. Quarrying of these stones has declined sharply since its postwar peak, with aging quarry operators, few successors, and rising extraction costs, and polishers increasingly work from existing stocks of good stone, which are finite and priced accordingly (single fine stones change hands for sums that would buy a good kitchen knife collection). Synthetic stones have taken over much of the foundation sequence, where they perform well, but the finishing stones remain stubbornly natural. How long good material will remain available is genuinely unknown, and we will not put a number on it; what is documented is that quality uchigumori grows scarcer year by year and is treated by polishers as an irreplaceable professional asset.

07 · The lineage

The Hon'ami line: from Muromachi to Living National Treasure

No family is more identified with this craft than the Hon'ami (本阿弥). Established as sword specialists in the Muromachi period, the family served the military elite, including the Ashikaga shoguns and later Toyotomi Hideyoshi and the Tokugawa house, as appraisers, polishers, and caretakers of swords, and their paper appraisals (origami) became the standard certificates of a blade's attribution and worth. The most famous family member, Hon'ami Koetsu (1558-1637), is remembered as much as a calligrapher, potter, and all-around artist of the early Edo cultural world as a sword man, which says something about the family's standing. The details of the family's early genealogy blur into tradition, and we present the pre-Edo history as the sword world's received account rather than verified fact.

The line runs into the present. Five polishers have been designated holders of the Important Intangible Cultural Property for sword polishing, Japan's highest craft recognition. The first two, designated together in 1975, were Hon'ami Nisshu (本阿弥日洲, 1908-1996), seventeenth generation of the family line, and Ono Kokei (小野光敬, 1913-1994), the reviver of sashikomi finishing. They were followed by Fujishiro Matsuo (藤代松雄) in 1996 and Nagayama Kokan (永山光幹, 1920-2010) in 1998, whose book remains the standard English-language reference on sword connoisseurship and polishing. The fifth and most recent, designated in 2014, is Hon'ami Koshu (本阿弥光洲, born 1939), Nisshu's son and student, who has been the standard-bearer of the family school for decades. As far as we can verify, no sword-polishing Living National Treasure has been designated since Koshu, so treat "the current generation" as his line and students unless newer information supersedes this page.

08 · The invoice

What a polish costs, and why it takes months

Traditional polishing is priced by blade length, quoted per sun (寸), the old unit of about 3.03 cm, so a typical katana of around 2.3 shaku works out to roughly 23 sun of edge to polish. Rates differ by polisher's rank, the condition of the blade, and the level of finish requested; a blade needing foundation reconstruction costs far more than one needing a refresh.

Okami estimates, and how we made them: the figures below are our synthesis of price lists published by working professional polishers in the United States and Japan as of this writing, cross-checked against ranges discussed openly in the collector community. They are orientation, not quotes; individual polishers vary widely and prices move.

  • Per-length rates. Published US professional rates for a full traditional polish run on the order of $100 and up per inch of blade. Japanese workshops that publish per-sun price lists quote from roughly 3,000 yen per sun for basic practical polishes up to 10,000 yen or more per sun for art polishing.
  • Full professional polish of a katana: multiply those rates across a roughly 28-inch (about 23 sun) blade and a full art polish commonly lands in the low-to-mid thousands of US dollars. Shorter blades (wakizashi, tanto) scale down; blades needing restoration scale up.
  • Time on the stones: two to three weeks of full-time bench work per katana is the commonly cited figure among professionals, more for troubled blades.
  • Calendar time: months to a year or more is normal, and some respected polishers quote waiting lists in years. The queue, not the stone work, usually dominates the calendar.

Two honest warnings attach to every number above. First, a cheap "polish" is the most expensive option in the market, because bad polishing destroys steel and value permanently; the collector consensus we echo in owning a Japanese sword is that no polish is always better than a bad polish. Second, a professional polish is frequently worth more than the market value it adds to a modest blade, so the decision to polish is a preservation and appreciation decision, not an investment strategy.

09 · The other togi

Why kitchen-knife sharpening is a different craft

The same word, togi, covers the sharpening of kitchen knives (hocho togi), and the two crafts are cousins, not twins. The sword polisher's goal is aesthetic and interpretive: reveal the hamon and grain, perfect the surfaces, honor the smith's work; the cutting edge of an art-polished sword is almost incidental. The knife sharpener's goal is performance: geometry that moves through food, an apex that bites, a blade road that releases. The knife togishi of Sakai, where sharpening has been a separate hereditary trade from forging for centuries, are masters of exactly this, and a Sakai sharpener's contribution to a finished knife rivals the smith's. The tools overlap (waterstones, ascending grits, trained hands), the training model overlaps (years under a master), but the finished products answer different questions: one is asked "what does this blade show," the other "how does this blade cut."

The practical consequences run in both directions. Sending a kitchen knife to a sword polisher would be an absurd expense for a worse cutting edge; sending a sword to a knife sharpener is how hamon get erased. A sword-style art polish on a kitchen knife would cost enormously more and cut no better, and a kitchen-style sharpening of a sword can permanently damage its polish and value.
